This is very interesting, and I think it applies to employees of all ages and levels. I agree 100% that the engagement has to be intentional. I would add that it has to be sincere and consistent on both sides IMO. You can't tell them one thing one moment and do the exact opposite from one day to the next. You also have to listen. Like you say, you can't assume that you know what their issues are. You have to be prepared to ask them and be genuinely interested their answers, in finding a solution or a way forward that works for both of you and all stakeholders. It's a good idea to have some sort of a "battle plan' for the engagement by preparing for expected, possible and unexpected answers; but it's NEVER a good idea to go into that engagement with no intention to listen or consider their answers.IMO, your intention should be to listen and understand, and not to shoot back at them with an arsenal of defensive answers in an efford to be right and assert your authority at all costs. Here's the rub: the listening, undestanding and genuine engagement have to go both ways. This is what it means to communicate effectively and resolve problems like adults.

I’ll be honest the best way is just to avoid/ heavily restrict conversations and check them when they get snarky at you.
Great advice, Galen. Interested in your opinion when the top executives are the gossipers and are not only cruel in their accusations of others but do it openly and relish in criticizing everything not just work related issues but physical features, clothing choices, etc
If the people that hold power are the problem, my real advice is to brush up on your resume if it's not the environment you want to be in. I know that's not helpful, but if the ones who dictate what's acceptable allow or engage in bullshit behavior then it's just part of the culture. For me, if I were in your place then the avenue I would take to address it would be in 1) inquiring what kind of culture they intentionally want to create and 2) my guess is that there are some version of cultural/corporate values that exist and I would reference those and create discussion how that behavior feels out of alignment with those values. In all of my experience it doesn't change unless leadership owns it first, but I'm a shit stirrer so I would brush up on my resume and start applying elsewhere and then engage in the conversation, just in case you trying to address dysfunction puts a target on your back - which it may. It's really unfortunate and I wish it wasn't such a common reality in orgs. If this is your reality, I hope you find a more healthy company to be part of:)

Do you at any point share your experience? Example - Coworker is upset because they didn’t receive your email. Now they are saying you are unreliable. You did send the email yesterday, and have the proof. At what point after listening to them, do you explain your perspective?

This is such a wonderfully explained and helpful visualization - one of my biggest pet peeves is people giving the advice of "just let it roll off your back" but don't provide any tools to people for how to achieve a 'don't let it both your' type reaction/attitude. This is going into my daily reminders until it becomes habit. 🙂

While I’ve been watching your weekly videos for a bunch of years now (sooooo enjoy them and they're spot on and chock full of great practical advice), I think this might actually be the first time I disagree with your opinion about giving compliments. I get how in theory it seems best to stick with things people choose, I STILL think it’s cringy (from a man or anyone else) to compliment people on their clothing, shoes, earrings, etc. when it has nothing to do with the content of the conversation you’ve shared up to that point. Not only can it come across as disingenuous (depends upon the style of delivery), but a compliment out of context like that just makes it seems like someone wasn’t really listening to what I’ve been saying. I’d say keep your compliments to the discussion at hand, about what you hear and think rather than about what you see.
That is actually a really great point and I completely agree with you. If I had been having a conversation with someone, and they shared things with me I agree that it would feel totally weird to just complement their shoes or something at the end of the conversation versus talk about what was talked about. I realize upon reading your comment that I would never do that and it makes total sense and it's very insightful. I'm really glad you said this because you're right! :)
Once companies realize that good employees are assets that you have to invest in. Employers these days like to give you a certain title to justify your pay, then they give you roles and responsibilities that reach far beyond that title. Then when it comes times to talk compensation, they refer to the going rate and average for your title. They think they are being sneaky, but they aren't. I've called multiple employers out over this, and have left jobs because I refuse to play that game

First of all, thank you! I’ve really enjoyed your videos and have got a lot from them. Secondly, the company I work for aren’t great with toxic staff. My question is I don’t know what to do! I am a care worker and I adore the guys I support. In the 2 years I have been with them I have developed great relationships and trust from them and their families. Should I stay for them?
How do you get rid of a toxic worker if they haven't done anything wrong?
Hmm, probably slightly tough to answer quickly without more context, but if you can label them as toxic then they are doing something on some level that is 'wrong.' Whatever behavior that they're exhibiting that is problematic is something that should be addressed directly and specifically. I could go into detail but want to avoid writing 10 paragraphs. To begin the process of removing someone from the team, the first step is a very direct convo with them outlining explicitly what you're seeing from them, what it needs to look like instead, and the exact consequences will be if things don't change. And everything has to be clearly documented. Depending on the severity of the situation, after 2 or 3 of those documented convos then they lose their job. There are many resources to help with this, RUclips is a great resource for advice, take a partner in HR to ensure you're doing everything right and get their advice. A great resource for having these convos effectively is Fierce Conversations by Susan Scott. Love that book. Whew, I wrote a lot, hope that's helpful :)

I am working in a company with good jobs, but there is a heavy toxic environment in some departments, sadly mine is one of them. I got two "clowns", who when they open their mouths, they start to gossip brutally. I got 2 years and started to feel anxiety and got enough. Today one of them entered my room and asked why I am quitting ? My answer was: "I am tired of listening bullshit" , with my legs on the chair. Every normal human being got his limit, mine was exceeded.
What was their reply???
@@jcbanbury Actually she didn't say anything. She made some mentally twisted face and slowly closed the door. Actually in my case was the worst scenario. Combine gossip with mentally unstable behaviour = stress fountain. The best advice - if you visit a working place and notice even a small trace of a toxic behavior - Run like Forest Gump and never go back!
